Managing Multiple Stakeholders: How to Keep Clients, Teams, and Creatives Aligned

May 10, 2025

Juggling different voices in a creative project? Welcome to the reality of modern production, where clients, internal teams, and creatives each bring their own goals, timelines, and opinions to the table. And if you're not careful, it can quickly turn into a game of creative telephone where no one’s quite sure what was said, or what’s actually being delivered.

The good news? Alignment is possible, and it doesn’t have to slow you down. With the right structure and communication in place, you can move everyone in the same direction without losing momentum (or your sanity).

Here’s how we do it at 3Motion and how you can, too.

1. Set the Vision Early and Get Buy-In

Before the first draft or storyboard hits the screen, everyone needs to know: What’s the goal? What does success look like? And who’s it for?

Say you're producing a brand video. The marketing team wants reach, the client wants storytelling, and the creatives want something bold. Without a shared vision, each stakeholder ends up chasing a different win.

Solve it early: Host a quick kickoff where you lock in the core message, audience, and success metrics. That way, when opinions start to diverge later (they will), you’ve got something solid to come back to.

2. Define Roles and Decision-Makers

Too many cooks in the kitchen? That’s usually a sign of undefined roles. When everyone feels responsible for every decision, things get messy. Fast.

Instead, clarify from the start:

  • Who gives creative feedback?
  • Who approves final assets?
  • Who handles timelines and logistics?

This keeps things moving. It also avoids the dreaded “client said yes, but legal said no” situation two days before launch.

3. Communicate Clearly and Often

Let’s be real. Most project delays come from miscommunication, not execution. Someone didn’t see the updated brief. A team assumed something was approved when it wasn’t. And now? You’re redoing work and burning through budget.

Keep it simple:

  • Use short, consistent updates. No essay-length emails.
  • Create a central hub (Asana, Trello, Monday) so no one’s guessing where things are.
  • Always clarify next steps and deadlines. Always.

And remember: silence isn’t alignment. If someone hasn’t responded, follow up… don’t assume.

4. Leave Space for Creative Collaboration

Creatives need structure, but they also need room to breathe. If feedback becomes overly prescriptive, you end up with watered-down work that tries to please everyone... and connects with no one.

Instead of saying, “Make this more exciting,” try: “We want this part to feel bold and high-energy. Here’s why.” Let creatives solve the problem their way. You’ll get better results, faster and you’ll avoid micromanagement fatigue.

5. Expect Conflicts, But Don’t Let Them Derail Progress

Stakeholders will disagree. That’s normal. The key is to address it quickly, stay focused on the goal, and keep moving.

Let’s say the client wants a safe edit, but the creative team is pushing for something riskier. Come back to your core vision. What does the audience need? What’s the business goal? Align the feedback with the original strategy, not personal preferences.

This keeps the project on course and removes emotion from decision-making.

6. Deliver With Confidence and Keep Everyone in the Loop

Final delivery shouldn’t feel like a mystery drop. Keep stakeholders informed at every stage:

  • Preview links.
  • Final approvals.
  • Launch timeline.

This avoids last-minute surprises and shows that the team is in control, start to finish. Confidence builds trust, and trust keeps projects moving.
